I know that youtube has alot of content, but to me there's almost too much. And there are alot of small things that you would see in person that don't even know to look for on youtube.

You can sort of kill two or three birds with one stone if you find a small fab shop locally that will let you take scraps but also just look around and ask questions, like 'how did you do that', or 'why did you do it using X instead of Y'. Also you will inevitably need someone to make something for you because you lack time/equipment/knowledge so that same fab shop could be your go to. For example, they might do lathe work but you can do the welding/milling. Stuff like that. As long as you're respectful of people's time and have a good attitude in 'their house' it's amazing where you can just walk into by asking if you can take a quick peek in the shop.

So I decided to redo the controls, going from Mach to Acorn, going to a bigger AC spindle motor/VFD and reconfiguring the cabinet at the same time.

Just got it up and running and I'm very pleased so far, haven't made any chips but everything seems to work just a little better. Electronic/wiring stuff isn't really my thing so it took me longer than someone that has a knack for it but the Acorn documentation is amazingly thorough. And the user interface is also worlds better than mach. I feel cheated not having known about it sooner.

Pics of before/after cabinet, the wire runs could be tidier but I was starting to get impatient.

That is a cool upgrade! Beyond a couple of upgrades from the little machine shop, i might do a motor and controller upgrade using a treadmill motor. Its a far cry from what you’ve been able to do

Another thing you might want to look at is an external DRO (digital read out) if your machine doesn't have one. Make it a lot easier to to see how far you've gone and most of them have multiple screens now so you can set up several indexes.
